We didn’t hear that once at Vertex SF Fall 2026.

Consistently across twelve sessions speakers and panelists noted that the vertical platforms pulling ahead own the workflow, the money that moves through it, and the trust of the customer. They treat each embedded product as its own business, with its own go-to-market plan, instead of a line on a feature list. Vertical SaaS platforms win by becoming the system of action for the businesses they serve, and doing so requires deep vertical-specific product depth, which serves as the moat against vibe coded solutions.

We were on stage with our partner BQE, and we spent the rest of the day taking notes. Here’s what we learned.

Put the product at the moment of need, not in a settings page

The strongest stories of the day had one thing in common: the financial product showed up exactly when the customer was thinking about the problem it solves.

In a session with Kanmon, a former UPS Capital executive described how the team embedded cargo insurance directly into the shipping manifest step. A Shopify seller shipping a package could add coverage per shipment, with no contract and no separate sales process. He compared it to the insurance offer at a rental car counter. Cargo insurance is a complex product, but offered at the right moment, it became simple enough for anyone to buy, and he credited that program with much of the value behind a business that grew to more than $4 billion.

BQE CEO Matt Cooper made the same point about payroll. BQE serves architecture and engineering firms, and its software already records time and expenses. Those now flow straight into payroll, and journal entries post automatically to BQE’s general ledger. He also noted that about 70% of payroll workflows are the same across verticals, and BQE’s payroll succeeded with ~30% customized for construction, such as subconsultant payments and prevailing wage reporting.

That 70% is the iceberg: tax calculation across 11,000+ jurisdictions, fund movement, filings. BQE built its differentiated 30% on top of it. This is where embedded payroll shines: BQE offers a vertical-specific payroll tailored to the architecture and engineering industries but backed by Gusto’s money movement and tax remittance – a vertical-specific solution built on top of underlying financial services rails.

Surveys tell you what customers say. Behavior tells you what they’ll buy.

Several speakers described products their customers said they didn’t want, and then adopted.

For example, when the Heard team surveyed therapists, banking ranked last on their list of needs. But a referral partnership had quietly produced about 500 sign-ups over three years even though the partner disqualified roughly 20% of Heard’s prospects. So, Heard launched embedded banking. Within about three months, it had added almost half as many accounts as the referral program did in three years. Early banking users retained at 100% in their first 30 days, against a 93% average.

Shopmonkey got to the same place a different way. If they had asked auto shops whether they wanted Shopmonkey to take over their accounting, shops would have said they already had accounting software. So the team asked about accounting problems instead, heard about broken syncs and double entry, and built the product around those.

The opposite case came from Cents, which serves laundromats and dry cleaners. Its team embedded an insurance product in about three days, but customers pushed back. Laundromat owners do buy insurance, but they weren’t looking to Cents for it. WorkWave’s GM of fintech shared a similar contrast: instant business bank accounts reached 25% attach at a UK point-of-sale company serving first-time business owners, but he said the same offer would get almost no attach with a $5 million pest control company.

The right test for any embedded financial service is “what does my customer need to do next, and do they expect it from me?” The answer depends on the segment, and it’s inferred from behavior and not a survey.

The go-to-market plan matters as much as the integration

The Shopmonkey session made this case most directly: the integration doesn’t matter if your team can’t sell the product. Their advice:

Run go-to-market work in parallel with the build, starting with customer research before development.

Call it an early access program, not a beta. Customers hear “beta” as being asked to test an unfinished product.

Have the product manager and product marketer run early sales calls themselves, from discovery through close and onboarding. Let the embedded partner run the first one or two calls while your team watches.

Hold a Q&A with sales and account managers one to two weeks after launch, when they have real objections to ask about.

Shopmonkey’s own retro was useful too. They wished they had brought in sales engineering earlier, recruited more early access customers, and had better visibility into what customers experienced with the partner’s team.

Compensation came up in almost every fintech session. WorkWave’s adoption didn’t scale until fintech deals were booked and paid out like software deals. Now reps uncover opportunities they would have missed before. On the payments panel, SpryPoint’s head of payments described a backbook campaign that waived a SaaS price increase for customers who signed up for payments. Plenty signed up and never activated. The next year, the waiver required $1,000 in processing within 30 days, and it became one of the best programs he has run.

Messaging needs the same iteration. BQE first pitched payroll on workflow efficiency, then learned that customers’ real hesitation stemmed from bad experiences with past payroll switches. The new message, “payroll without the panic,” focuses on white-glove onboarding and data migration, and so far it lands much better.

If your launch plan has an integration timeline but no enablement, compensation or messaging plan, you don’t have a launch plan yet.

Set conservative targets and measure attach over years

Almost every operator who shared numbers said the same thing: plan for steady adoption, not a spike.

BQE expects to finish its first year after launch at about ~8% adoption across its existing base, which was its plan, because the team wanted the product and operations right before pushing harder. That said, new customers tend to add payroll more readily because firms switching ERP systems are more willing to switch payroll at the same time. Shopmonkey set a deliberately conservative 90-day attach target and nearly doubled it. Heard aimed for 10% banking adoption among existing customers and was at about 7% after 100 days.

Housecall Pro co-founder Roland Ligtenberg offered the most useful framing: most customers will never use every product you offer, and each embedded product carries a permanent cost in support, sales, onboarding and iteration. That means each one needs a real business case, and you should know how you would sunset it if it doesn’t work.

Once the product is ready, be bold with the backbook

The payments panel was the most tactical session of the day, and it had the strongest opinions.

CampMinder’s director of payments argued for forced migrations. After an acquisition, CampMinder told customers to move to its integrated payments or pay a 1% fee on every transaction. Because the product was deeply embedded in how camps run, the team expected little churn, and it saw none. CampMinder now has 96% payments attach across its base and about 99% on new business. SpryPoint’s head of payments added a caveat: forced migration only works once you are close to feature parity, and you should use incentives first.

Planet DDS’s payments GM described a bundling approach, consolidating many products into a few solutions where customers spend the same or less in total. He also told a story worth remembering: a prospect raised a string of product gaps over 18 months, and when the team checked one of the objections across more than 200 locations, only one customer cared, and that turned out to be a training issue. Some product gaps are sales objections in disguise.

On pricing, the panel agreed that payments pricing rarely blocks adoption. Be aggressive early, never lose a deal over processing rates, offer ACH and surcharging so customers can manage their own costs, and sell on the time saved by not reconciling two systems.

AI makes owning the system of record and the money more valuable

The “SaaSpocalypse, One Year Later” panel pushed back on the idea that AI-built tools will replace vertical platforms. A dentist or plumber can build a version of their software over a weekend, but they can’t easily take on compliance, security, payments, support and scale. The panelists focused on what incumbents should do instead: know exactly who is calling your APIs and why, update your terms of service, and invest in data that compounds over time. Koronet, which serves the cut flower industry, described cleaning messy product data into a master taxonomy that connects buyers and sellers across its network. It is even reconsidering SaaS pricing in favor of transaction revenue, because more participants in the network make it harder to leave.

Ligtenberg of Housecall Pro described a change in how embedded products get sold. Historically, someone had to buy an add-on and then learn to use it. With agents, a platform can deliver the result first, such as a completed month-end close, and then ask the customer to pay for it next month. FieldPulse’s chief growth officer added that defensible fintech revenue may be gaining value relative to seat-based software, because regulatory and technical complexity is hard for new entrants to copy. WorkWave’s advice on any embed was to own the customer relationship, the KYC data and the payment tokens, with full portability.

Boostlingo, a language interpreting platform, showed what it looks like when AI threatens the core business. The company rebuilt its platform around AI interpreting while keeping a human interpreter available, because hospitals and courts won’t go from human to fully automated overnight. Customer openness to AI interpreting went from roughly 80% negative to 50% positive in a year, and demand for human interpreters has grown alongside it.

On the discovery side, Duda CEO Itai Sadan shared data from more than a million SMB websites: referrals from AI assistants are growing fast, although Google still sends far more traffic. Sites with 50 or more pages averaged 651 visits against 21 for sites with one to five pages. Most small businesses can’t produce that content themselves, which gives platforms with rich customer data a real opportunity to help.

In our opinion, the safest revenue for a vertical platform in an AI market is the revenue tied to moving money and handling regulated complexity, as long as you own the customer relationship and the data.

Trust is earned in person: events are more important than ever

The marketing panel argued that as AI makes outbound email, ads and content cheap, the channels that can’t be automated matter more. Archie, a dental practice management platform, saw a 40% increase in inbound demand in the two weeks after its first customer conference. Jane attributes well over half of its new customers to community and word of mouth. Heard’s CEO spends half or more of his time on brand and community, from workshops to a podcast.

Two other sessions supported this: LightTable, which reviews construction drawings with AI, wins deals with a 25-year industry veteran presenting the product and by running a back-test on a customer’s completed project that matches its findings to real change orders. Manifest Law, an AI-native immigration law firm, runs more than 300 events a year.

What we’re taking back

Our biggest takeaway from Vertex is that embedded fintech has moved from a nice-to-have to a core part of how vertical platforms build data gravity to compete and stay defensible. The partners who win treat each product as a business: they choose it based on customer behavior, embed it in the workflow, staff and pay a team to sell it, and measure it over years.

That is also how we try to work with our partners at Gusto Embedded.
